Case Study

Introduction

This case study focuses on Vater Machinery, a company that experienced significant growth and complexity due to acquisitions and ownership changes. Due to the business expanding at pace, staff didn’t have the appropriate skillset to match the changes within the organisation. Furthermore, support for decision-making processes, and building connection within the business was needed. The Woohoo Co., a consulting firm specialising in cultural transformation, was engaged to address these issues and improve Vater's culture, compliance, and leadership effectiveness. 

  • In the wake of rapid expansion and strategic acquisitions, Vater Machinery found itself grappling with escalating difficulties in its operations. Enormous growth and acquisitions compounded these challenges, contributing to a heightened level of organisational complexity. Amid this growth, the company's priorities gradually shifted towards bolstering its service delivery, inadvertently sidelining the significance of fostering a vibrant and positive workplace culture. Adding to the issues was the absence of a streamlined decision-making framework, leading to a common scenario where decisions weren’t made at the right levels of work within the business.

  • Strengthening Connection and Improving Culture: The Woohoo Co. aimed to enhance internal cohesion and employee engagement through a Cultural Engagement Program. An internal audit was conducted, including an employee survey with an impressive 80% engagement rate. Communication channels were improved, starting from the Managing Director and cascading down throughout the organisation. The survey findings were presented to employees with 6 key themes that were identified, which built the business's HR Roadmap for the next 18 months.

    Compliance and Organisational Structure: The Woohoo Co. assisted Vater Machinery in compliance-related matters while also focusing on improving connection and culture. The organisational structure was reviewed, and workshops were conducted to enhance leadership skills. Special attention was given to improving communication through workshops, addressing inappropriate language and behaviors, and coaching staff members to enhance their leadership abilities. One on one coaching sessions were also conducted to provide individual support specifically catered to the employee.

    Cultural Alignment: The Woohoo Co. identified individuals within the organisation who did not have the skills, knowledge and experience for the role they were undertaking, or aligning with the desired culture. Performance and conduct issues were addressed to ensure a more positive and inclusive workplace environment. New values established and embedded for the business along with a Behaviours Framework which links back to each of the values.

    Leadership Guidance: By redefining the CEO's position and emphasising their role in orchestrating partnerships and shaping overarching strategies, the company aimed to unlock a cascade of transformative effects. This approach not only empowered the leadership team to take more ownership of operational matters but also instilled a renewed sense of purpose and direction across the organisation. By freeing the CEO from the day-to-day operational functions, he could focus more on longer-term acquisitions, financial and cultural strategies.

    Emerging Leaders: A new ‘Mates to Managers’ course is being implemented by The Woohoo Co. These carefully crafted workshops supported the transition from peer to supervisor, equipping individuals with the essential tools for effective leadership. Guiding them through the intricacies of managerial responsibilities, communication, and conflict resolution, 'Mates to Managers' workshops facilitated a seamless evolution. Another element of the program is emotional intelligence which is a key determining factor of successful leaders, and the identified talent within the organisation is being guided through understanding self, so they can be more effective when leading teams. By blending practical insights with interactive sessions, participants were not only empowered with newfound skills but also gained the confidence to navigate the complexities of their new roles. This initiative underscored the company's commitment to fostering an internal talent pipeline and ensuring that emerging leaders could rise with proficiency, ensuring the organisation's sustained success.

  • Enhanced Accountability: Consistent accountability for workload allocation was developed and implemented.

    Respectful and Inclusive Workplace: The Woohoo Co. focused on embedding respectful and inclusive behaviors within the organisation.

    Improved Communication: The communication channels were improved, ensuring better flow of information throughout the company.

    Demonstration of Values: Efforts were made to align employees' actions with the company's core values.

    HR Process Improvements: The Woohoo Co. reviewed and improved HR processes, including the employee handbook, policies, and workplace health and safety (WHS) protocols.

    Decision-Making Capability: More decision-making capabilities were established through the addition of meetings and structural changes.

    Clarity of Roles: Conducting review of current and future capability of leaders within business, by streamlining Accountabilities and Key Performance Indicators with updated Position Descriptions.

    Leadership Development: Team leaders and supervisors were identified to foster a leadership mindset and promote a solution-based approach to problem-solving. One on one coaching sessions and workshops gave them the tools necessary to step into the role.

Cultural Change and Disruption

Vater Machinery experienced some disruptions during the cultural change process, similar to a ‘Game of Snakes and Ladders.’ We worked alongside the Managing Director to have high level discussions to allow better decision making, clarity in thinking and provide valuable ongoing support across all three Vater Machinery branches.
